How to Fill January: The Empty Month Is Decided in November

In the windows and doors sector January is the slowest month of the year. But it is not a seasonal inevitability: it is the direct consequence of what was done โ€” or not done โ€” eight weeks earlier.

Quick answer

January is empty because almost everyone switches marketing off in December, and 4-8 weeks pass between activating a campaign and booking an appointment: January's emptiness is caused by November, not by January. Filling it takes three moves made by November: keep campaigns running instead of zeroing them, reactivate unclosed quotes from the last twelve months โ€” where 10-20% restart the conversation โ€” and build a list of appointments to book in the first week of the year. In low season the most efficient channels are retargeting, with a cost per lead three to five times lower than cold campaigns, and a referral network with other trades, worth 5-15 qualified leads a month. The most expensive mistake remains cutting the budget when enquiries drop: it creates a hole felt two months later.

Every year the same scene: December closes well, the installation calendar is full into the new year, and then the phone stops ringing. By mid-January the owner looks at an empty diary and concludes "it is just the season". Partly true โ€” 60-70% of jobs in this sector concentrate into four or five months โ€” but the part that matters is something else, and it is not seasonal.

Why is January empty?

Between activating a campaign and someone sitting down in front of a quote, four to eight weeks pass. The lead arrives, has to be qualified, the site visit has to be booked, the visit has to happen, the quote has to be prepared. It is not a compressible process.

Which means January's enquiries come from November's marketing. And in November most companies in the sector are doing the opposite: they are full of work to close before year-end, the owner is on site, and the first line cut is advertising โ€” "we do not need it now, we are full".

It is the most expensive mistake in the sector, and not because November's leads are lost: because January is lost. Switch off in December, switch back on in January, and the first appointments arrive in late February. A whole month gone, lost two months earlier without anyone noticing.

What to do in November to have work in January

Three moves, in order of return. None requires significant extra budget: they require being done while you are busy, which is the real obstacle.

  • Do not zero the campaigns. Reduce yes, switch off no. A baseline kept running through November and December is what fills the first half of January. The trade-off is between saving a few hundred euros and losing a month of revenue.
  • Reactivate stalled quotes. Anyone who received a quote in the last twelve months and did not close is the warmest audience you have, and reaching them costs nothing. With a well-made message 10-20% restart the conversation. We cover it in detail in quote follow-up for window companies.
  • Build the January list. Every contact who says in November "let's speak after the holidays" goes into a list with a date, not left to memory. The first week of January opens with those calls already in the diary, not with a blank sheet.

Which channels work in low season?

In low season the economics of campaigns change: there is less active demand, so cold acquisition costs more. The answer is not to spend more, it is to move the spend to where contacts already exist.

  • Retargeting website visitors. Cost per lead three to five times lower than cold campaigns. These are people who already looked you up: in January they have time to decide, which they did not have in November.
  • Database reactivation. WhatsApp or email to unclosed quotes. Marginal cost close to zero, reopening rate 10-20%.
  • A referral network with other trades. Electricians, plumbers and decorators work on the same houses. A well-built network generates 5-15 qualified leads a month, and January is the right month to build it because they have time too.

For budget allocation across the whole year โ€” how much to keep in the peaks, how much in the dead months โ€” we have a dedicated piece on seasonality in the windows and doors sector.

January 2027 will not be an ordinary January

There is an extra variable this year, and it is worth preparing for now. Under current Italian law, from 1 January 2027 deductions drop from 50% to 36% on a primary residence โ€” but the Government is considering a strengthened energy deduction at 65% that would include windows, so the picture is open in both directions. Which means every customer who hesitated in December finds in January that their quote is worth less than it was.

It is uncomfortable news, but it is also a defined, reachable audience: they are exactly the contacts on your list from November. In January they need a new reason to reopen the conversation, and the reason exists โ€” recalculating the quote with the updated rates, and assessing whether the job still makes sense in the form it was planned.

The wrong way to use it is the implicit reproach ("I told you so"). The right way is service: send the updated quote with the new numbers, explain what changes and what does not, and let them decide. What not to do

Two mistakes repeated every year that cost more than they appear to:

  • Switching off and on. Advertising platforms need continuity to optimise. Every restart from zero costs days of learning and a higher cost per lead in the first weeks โ€” precisely when efficiency is needed.
  • Using January for discounts. Lowering the price when demand is lower teaches the market to wait for January. If you need a lever, act on conditions โ€” delivery times, installation priority, packages โ€” rather than on list price.

In summary

An empty January is not seasonality, it is planning: 4-8 weeks pass between campaign and appointment, so the month is filled in November. Three moves โ€” campaigns never zeroed, stalled quotes reactivated, a callback list already dated โ€” change the first quarter more than anything done in January.

If you want to reach January with the diary already set rather than a blank sheet, now is when it gets built: that is the work we do on marketing for window and door companies.

Frequently asked questions about filling January

Because 60-70% of jobs in the sector concentrate into four or five months, with peaks in March-May and September-October, and because almost everyone switches marketing off in December. Campaigns carry a 4-8 week lag between activation and a booked appointment: an empty January is not caused by January, it is caused by what was not done in November.

Three things, in this order: keep campaigns running instead of zeroing them in December, reactivate unclosed quotes from the last twelve months, and build a list of appointments to book in the first week of the year. January's work is sold in November: anyone waiting until 7 January to move starts collecting in late February.

Retargeting website visitors, which has a cost per lead three to five times lower than cold campaigns; WhatsApp or email messages to unclosed quotes from the last twelve months, where 10-20% restart the conversation; and a referral network with other trades, which can generate 5-15 qualified leads a month. All low-cost channels that draw on contacts you already have.

It is the most expensive mistake in the sector. Zeroing spend when enquiries drop creates a hole felt two months later, because of the lag between campaign and appointment. The correct strategy is to keep a baseline running all year, cut around 40% during the dead months of July-August, and concentrate maximum spend in the two peaks โ€” not to switch off and on.

Yes, for a tax reason. Under current Italian law, from 1 January 2027 deductions drop from 50% to 36% on a primary residence, so anyone who has not signed by December finds their quote is worth less. That is an identifiable, reachable audience: they are the contacts who hesitated in November and December, and in January they need a new reason to reopen the conversation.
